I Built an AI Workflow That Produces a Full SEO and GEO Strategy in 3 Minutes. Here Is What I Learned

After 8 years in SEO I have watched the same thing happen over and over again.

What the Workflow Does ?

The workflow has six steps. You drop in a URL. It scrapes the page, runs three parallel Google searches to pull real competitor and SERP data, then validates every keyword opportunity against live Semrush data before feeding everything into a large language model with a structured prompt I spent considerable time refining.

The output covers everything a proper growth audit should include:

Full business context and ICP analysis so the strategy is built around the actual buyer, not generic personas.

Ten keyword opportunities mapped by intent, funnel stage, difficulty, and business value. Not a keyword dump. A prioritized list tied to commercial outcomes and every keyword is validated against live Semrush search volume and difficulty scores before it makes it into the final output. No guessing. No estimated ranges. Real data.

Topical authority analysis identifying what the company should own in their category and what competitors are likely covering that they are not.

An E-EAT audit across all four dimensions. Experience, expertise, authoritativeness, and trustworthiness. This matters more than ever because Google and AI systems both use these signals to decide who gets cited and who gets ignored.

An AI search readiness score covering visibility in ChatGPT, Perplexity, Gemini, and Google AI Overviews. This is the section most agencies are not including in their audits yet. It is also where the biggest opportunity sits right now.

A competitor analysis with a content gap table showing exactly what topics competitors are ranking for that the company is missing.

CRO observations tied directly to organic traffic behavior. Because ranking without converting is just an expensive vanity project.

And finally a 06-month SEO and GEO roadmap with specific actions per phase. Not generic recommendations. Actions built from the actual gaps found on that specific site, with keyword priorities informed by real search volume and difficulty data from Semrush.

I tested it on a real B2B SaaS company in the IT asset management space. The roadmap alone produced 6 months of content work with specific page ideas, formats, and angles each one backed by live keyword data so the content plan is built on what people are actually searching for, not what sounds logical.

What I Learned Building It ?

AI Prompt

The prompt is everything.

The difference between a generic AI output and something a senior consultant would be proud to put their name on is entirely in how you structure the instructions. I went through multiple versions before landing on something that produces consistent, specific, non-generic analysis across different websites and industries.

The key things that made the biggest difference:

Telling the model to reference only what is in the scraped content and never invent data. This single instruction removed all the hallucinated competitor names and made up statistics that plague most AI generated audits.

Separating SEO and GEO into distinct sections with their own scoring frameworks. Most people treat these as the same thing. They are not. Google optimization and AI search optimization require different content structures, different entity signals, and different technical approaches.

Adding a CRO layer. An SEO strategy that does not account for what happens after someone lands on the page is only doing half the job.

Building the 12-month roadmap as the final output and instructing the model to tie every action back to findings from the audit. This is what turns an audit into a usable growth plan instead of a document that sits in a folder.
